Increasing an advertising budget is not the same as scaling a profitable ecommerce system. A campaign can report a strong result while the store is losing margin, the best-selling product is going out of stock, or two platforms are claiming credit for the same order. A performance marketing audit should find those gaps before the next budget decision.
This 12-point checklist is designed for ecommerce teams using Google Ads, Meta Ads, TikTok Ads or marketplace advertising. It connects campaign data with product economics, catalogue quality, creative, landing pages and store outcomes. If you need hands-on support, review CRP Digital's Performance Marketing and Ads Management services.
What should an ecommerce performance marketing audit answer?
A useful audit should make four things clear:
- Which business outcome each campaign is meant to influence.
- Whether tracking records the right actions, values and source information.
- Whether the product, stock, listing and landing-page journey are ready for more traffic.
- Which decision the team will make after reviewing the evidence.
The purpose is not to produce a long report with no owner. It is to create a short, prioritised action plan that separates measurement problems, commercial problems and campaign problems.
The 12-point ecommerce performance marketing audit checklist
1. Define the commercial outcome and product priority
Write down the primary outcome for each campaign: qualified enquiries, first purchases, repeat purchases, marketplace orders or another measurable action. Then identify the products or services that matter now. A campaign cannot be evaluated fairly if its objective changes after the results arrive.
For ecommerce, record the priority SKU, selling price, discount, available stock, target market and landing page. For lead generation, define what makes an enquiry qualified and how it will be followed up.
2. Check unit economics before setting a ROAS target
Collect the selling price, product cost, platform or payment fees, shipping, discounts, expected returns and other variable costs that affect the order. Return on ad spend compares attributed revenue with ad spend; it is not the same as profit.
A target should reflect the economics of the product and the role of the campaign. A new-customer campaign and a branded retargeting campaign should not automatically be judged against the same target.
3. Test conversion tracking from click to completed action
Run a controlled test for the primary purchase or lead action. Confirm that the event fires once, carries the correct currency and value where applicable, and is visible in the intended reporting tools. Check whether browser, consent and checkout limitations affect what can be measured. Never bypass a visitor's consent choice to make a report look more complete.
Google describes conversion tracking as a way to understand which ads drive valuable actions. The test should verify the implementation rather than assume an installed tag is accurate.
4. Standardise campaign names, UTMs and reporting dates
Use a naming structure that identifies the market, channel, objective, audience, product and test. Add consistent UTM parameters to eligible links. Record account time zones, currencies and reporting date ranges so that two exports can be compared without hidden differences.
5. Document attribution models and windows
Write down the attribution model and window used by each platform and store report. Shopify, Google and TikTok can show different views of the same customer journey. Platform-attributed totals can overlap, so they should not be added together and presented as unique store revenue.
Use platform reports to optimise within each channel, then compare them with store-level orders, revenue, customer mix and blended spend. When reports disagree, explain the definitions before changing budgets.
6. Audit feeds, catalogues and product listings
Check product titles, identifiers, category data, prices, availability, images, variants and destination URLs in each connected feed or marketplace catalogue. Fix disapprovals, missing attributes and mismatches between the ad and the landing page. For marketplace advertising, listing quality and catalogue operations are part of media performance; see CRP Digital's Marketplace Management service.
7. Review account structure and budget control
Map campaigns to clear objectives and product groups. Look for fragmented budgets, duplicated targeting, campaigns competing for the same demand, and tests that do not have enough budget or time to answer a useful question. Record who can change budgets and what evidence is required before a material increase.
8. Inspect search terms, placements and audience quality
Review where spend actually went, not only the campaign name. For search activity, inspect queries and product-level performance. For social and video activity, inspect placements, audience signals and the quality of resulting sessions or leads. Exclude irrelevant traffic only when the data supports the decision.
9. Build a creative testing matrix
List the customer problem, product benefit, proof available, format, opening message and call to action for each creative. Separate a new message test from a new audience or landing-page test so the result can be interpreted. Replace unsupported superlatives or guarantees with accurate product information and evidence the brand can document.
10. Audit the landing page and mobile buying journey
Open the destination on a phone and desktop. Check message continuity, page speed, product information, price, stock, variant selection, trust information, form or checkout steps and the visibility of the main action. Paid traffic cannot compensate for a page that hides essential buying information. CRP Digital's Website Development work connects campaign feedback with the store journey.
11. Check stock, pricing, fulfilment and promotion readiness
Confirm that promoted products can be fulfilled in the intended market. Review price changes, promotion dates, inventory coverage and marketplace availability alongside campaign results. A drop in sales during a stockout should not be diagnosed as an advertising problem.
12. Turn reporting into a decision log
Every review should state what changed, what the evidence shows, what remains uncertain, who owns the next action and when it will be reviewed. Include spend, attributed conversions or sales, store-level outcomes and relevant margin or stock context. Keep screenshots and exports with their exact date ranges.
ROAS, blended revenue and contribution answer different questions
- Platform ROAS compares revenue attributed by one advertising platform with spend recorded by that platform.
- Blended revenue-to-ad-spend compares total store revenue with total media spend for the same period. It includes revenue that might not have been caused by advertising.
- Contribution after variable costs asks what remains after product and order costs. The exact calculation depends on the business.
Use these measures together instead of treating one dashboard number as proof of profit or incrementality. If a platform, agency and store report use different definitions, label them clearly.
A practical 30-day audit-to-action plan
- Week 1: validate goals, product economics, tracking, UTMs and attribution settings.
- Week 2: fix priority feed, listing, landing-page and creative issues.
- Week 3: run a controlled campaign or creative test with a stated budget and decision rule.
- Week 4: compare platform and store outcomes, document limitations and decide what to stop, continue or test next.
How the channel mix changes by market
India
Campaign planning may connect Google and Meta activity with Amazon, Flipkart and eligible quick-commerce platforms. Review listing quality, stock and marketplace ads alongside the owned-store journey. See the India ecommerce growth plan.
United Kingdom
Google, Meta and TikTok Ads can be assessed alongside Amazon UK, Shopify and TikTok Shop work for eligible sellers. Seller approval and available commerce features depend on TikTok's current rules and the account. See the UK ecommerce growth plan.
UAE
Review Google, Meta and TikTok advertising alongside eligible marketplace work on Amazon, Noon, Namshi or Temu where relevant to the brand. This refers to TikTok Ads, not an unsupported claim that TikTok Shop is available in the UAE. See the UAE ecommerce growth plan.

Frequently asked questions
When should an ecommerce brand run a performance marketing audit?
Run one before a material budget increase, after tracking or checkout changes, when platform and store reports diverge, or when results change without an obvious commercial explanation.
Is a high ROAS enough to scale a campaign?
No. Check the attribution definition, product margin, discounts, returns, stock, customer mix and store-wide outcome before deciding. A high platform-reported ROAS does not by itself prove profit or incremental sales.
Which channels can the checklist cover?
The framework can be applied to Google Ads, Meta Ads, TikTok Ads and marketplace advertising, but the exact fields and available reports depend on the platform, market and account.
What should CRP Digital receive for an initial audit?
Useful inputs include account access or exports, campaign dates, spend, conversion settings, product margins, stock context, priority products, landing pages and the questions the business needs the audit to answer.
Plan the next performance marketing decision
CRP Digital can scope an audit across tracking, paid media, catalogue, creative and the ecommerce journey, then turn the findings into a prioritised test plan. Recommendations depend on the available account evidence and do not guarantee a ranking, seller approval or business result.
