Marketplace Unit Economics in India: Margin Checklist

Marketplace revenue can grow while the cash left after each order gets smaller. That is why Amazon or Flipkart advertising should not be scaled from ROAS alone. An Indian ecommerce brand needs a simple unit-economics view that connects product price, platform costs, fulfilment, returns and media spend.

This checklist is designed for commercial planning, not tax or accounting advice. Platform charges, GST treatment, seller programmes and fulfilment costs can change. Confirm the current figures in the seller account and reconcile the method with your finance team before making budget decisions.

Start with the decision the model must support

A useful marketplace model answers a specific question: which SKU can absorb more advertising, which listing needs a price or pack-size change, or which channel should be tested next? A blended account average can hide a profitable product and a loss-making one. Build the calculation at SKU level where the data permits, then roll it up by product group and marketplace.

A practical contribution calculation

Use one consistent time period and document whether every number includes or excludes tax. A basic structure is:

Net collected revenue − product cost − platform charges − fulfilment and shipping − expected returns and claims − seller-funded discounts − other variable order costs = contribution before advertising.

The amount left is the maximum theoretical room for advertising and profit. It is not automatically the amount you should spend. A business also needs to cover overhead, working capital, damaged inventory and a target profit.

1. Net collected revenue

Begin with the amount economically earned from the item after seller-funded discounts, cancellations and relevant adjustments. Do not use the crossed-out list price if most orders transact at a lower price. Keep platform-funded and seller-funded promotions separate so the model shows who paid for the discount.

2. Product and packaging cost

Include the landed cost of the sellable unit and the packaging needed for that channel. Bundles, multipacks and marketplace-specific packs need their own cost record. If the product cost changes by batch or supplier, use an agreed current or weighted method rather than an old catalogue estimate.

3. Platform charges

Capture the fee lines that actually appear in settlement reports, such as referral, closing, collection or programme charges where applicable. Fee names and rates vary by marketplace, category, price band, fulfilment model and seller programme. A fee copied from a general help page is not a substitute for the current account statement.

4. Fulfilment, shipping and handling

Model the chosen operating route: seller fulfilled, marketplace fulfilled or another approved setup. Include inbound movement, pick-and-pack, storage where relevant, outbound shipping and packaging labour if those costs change with each order. Use the same unit definition across the model so a case cost is not accidentally compared with a single-item selling price.

5. Returns, replacements and claims

Returns should be treated as an expected cost, not as an occasional surprise. Estimate the cost from recent product or category data, including non-recoverable product loss, reverse logistics and claim outcomes where relevant. A new SKU can start with a conservative assumption that is replaced once enough actual orders exist.

6. Advertising cost

Keep advertising outside the pre-ad contribution so the team can see the spend available for each SKU. Compare sponsored-product cost with orders and contribution, while recognising that platform attribution can include sales that would have happened without the ad. Review total product sales and organic movement alongside attributed sales.

Break-even ROAS is a limit, not a target

If a SKU has ₹300 contribution before ads on ₹1,000 of net revenue, the theoretical break-even ad spend is ₹300 and the corresponding revenue-to-ad-spend ratio is about 3.33. That leaves no contribution after advertising, so a commercial target normally needs more headroom.

This example is illustrative and excludes tax treatment and fixed overhead. The exact target should reflect the brand's profit requirement, cash position, repeat-purchase evidence and the uncertainty in attribution. A high reported ROAS can still be unattractive when product margin is thin, returns are high or the promoted SKU goes out of stock.

Five checks before increasing marketplace ads

  1. Listing buyability: confirm the correct SKU, price, images, variations and product information are live. Our marketplace management service covers catalogue and account operations alongside advertising.
  2. Stock cover: estimate whether the product can remain available through the test period. Scaling a campaign into a stock-out can interrupt both sales and learning.
  3. Margin headroom: set a maximum cost per order or minimum contribution after ads for the SKU. Do not let an account-wide ROAS target override a product that cannot support it.
  4. Measurement rule: agree the lookback period, attribution view and store-wide checks before the test starts. Use the same rule when comparing results.
  5. Decision threshold: define what evidence will lead to scaling, restructuring, a listing fix or a pause. Small datasets should be labelled as uncertain rather than treated as proof.

Amazon and Flipkart need separate models

The same product can have different economics on Amazon and Flipkart because the selling price, promotions, fee structure, fulfilment route, return pattern and ad response may differ. Create a marketplace-specific row instead of assuming one channel's contribution applies to the other. When exact costs are unavailable, flag the estimate and assign an owner to replace it.

For the catalogue and advertising checks that sit behind the calculation, use our Amazon and Flipkart listing audit. For a wider channel plan across marketplace, owned-store and rapid-delivery options, see ecommerce growth services in India.

Quick commerce changes the operating assumptions

A quick-commerce assortment can require different pack sizes, local availability and replenishment discipline. Platform access, commercial terms and advertising tools also depend on the current account and category. Build a separate channel model rather than reusing marketplace costs. The quick commerce management service explains the operational scope, and our 30-day quick-commerce checklist covers launch readiness.

A weekly marketplace profitability dashboard

A decision-focused view does not need dozens of charts. For priority SKUs, track net sales, units, selling price, estimated pre-ad contribution, ad spend, attributed sales, total sales, stock status and return trend. Add notes for price changes, suppressed listings, major promotions and stock-outs so movements have context.

  • Use settlement data to reconcile modelled fees with actual charges.
  • Separate estimates from confirmed costs and show when each figure was last updated.
  • Review new-customer or repeat-purchase evidence only when the available data can support it.
  • Avoid adding platform-attributed orders from several systems as if each were an incremental sale.
  • Give every recommended action an owner and review date.

A 30-day implementation sequence

Week 1: select the priority SKUs, collect recent settlement, order, advertising and return data, and agree the calculation method with finance.

Week 2: build a per-SKU view for Amazon and Flipkart, flag missing values and reconcile a sample of orders with platform statements.

Week 3: connect the economics to listing quality, availability and campaign structure. Fix obvious catalogue or stock constraints before increasing spend.

Week 4: run a controlled budget or product-selection test, document what changed and compare contribution after ads with the agreed decision threshold.
